The Two Things You Need to be Successful When Using Social Media

People ask me how all the time, “what’s the best way to use social media successfully?” I’m going to tell them (and you) a little secret – you need to have two things, and they won’t cost you a thing.

No, I’m not going to tell you that you have to create a Facebook fan page or that you just totally have to use WordPress for your blog. I’m not saying that you need to get celebrities and other “influentials” to retweet you or to hire some social media gurus to get you thousands of fans. No, the two things you need to be successful in using social media are inexpensive and available to everyone, yet are very difficult to attain: loads of self-confidence and extreme self-awareness.

Are you confident in your abilities? Are are acutely aware of your strengths and weaknesses? You better be!

Seems pretty simple right? Be confident. Know your strengths and weaknesses. OK, that’s do-able. No expensive training to take, no conferences to attend, no certifications to go and get, no books to read – what’s so difficult about this again?

Well, here’s the thing – a lot of people SAY they have self-confidence and that they’re pretty self-aware, but you’re probably not one of them. Oh, you might be totally sure of yourself when you’re talking to the people in your office but what about when your audience isn’t your Luddite boss, but a conference room full of other social media “experts?” Hearing negative feedback from your boss is one thing, hearing “you suck!” from another blogger is another.

Self-confidence and self-awareness can’t be achieved just by reading, attending conferences, or subscribing to blogs – it actually takes some honest introspection and humility. For example, are you confident and self-aware enough to handle these situations?

  • You might be used to seeing your boss mark up that report you’ve been working on, but what are you going to do when hundreds of people pick apart your blog post? Can you listen to that feedback, internalize it, and adapt?
  • At the same time, are you confident enough in your writing and opinions to stand up for what you believe and defend it?
  • Are you comfortable having an argument with someone in front of thousands of people? Can you remain calm, cool, and collected in the face of immaturity and uninformed opinions?
  • What are you going to do when your first 2, 6, 8, or 10 blog posts get a total of 30 visits? Keep plugging away? Adapt your writing style? Quit?
  • It’s easy to be confident when you’re the expert in the room, but what happens when you’re in a room full of other social media experts? Are you confident enough in what you know and aware of what you don’t know to have actual conversations with the authors of the books and blogs you’ve been reading?
  • Remember that the brand on your business card may give you some instant credibility when you first start out, but are you ready to deal with both the good and the bad? What are you going to do when people start attacking you on your blog, Facebook, and Twitter because they have an issue not with you personally, but with your company?
  • I know your officemates loved that blog post you wrote on your intranet a few weeks ago, but you and I both know you just paraphrased a chapter out of Chris Brogan’s latest book and called it a blog post. Are you comfortable enough in your own skin to attribute that or would you let your colleagues think you’re the “thought leader” behind it?
  • Are you comfortable asking for help or do you view it as a sign of weakness?
  • You’ll meet people much much smarter than you, people with more experience than you. Are you humble enough to admit that and learn from them?
  • You’ll be wrong…a lot…and everyone will know it. How do you feel about that?
  • Do you have visions of being the next social media A-lister? If you do, tell me what you absolutely suck at. Is it video blogging? Is it recording podcasts? Is it editing your own posts? Managing your time? Regularly commenting on other people’s blogs? What areas of social media do you struggle with and why? If you can’t easily answer this question, go back to the top and start over. You’re not awesome at everything, trust me.

The answers to these questions can’t be found in a book or blog post. Even the so-called experts’ advice for how to deal with these situations will be all over the map.  The answers will be different for everyone, depending on their own strengths and weaknesses, and that’s kind of the point. Are you confident in what you know? Are you willing to admit what you don’t? Until you’re able to develop that self-confidence and self-awareness, you’ll always find yourself struggling with how to best use social media.

The Hierarchy of Needs for Social Media Evangelists

What do you need from your job to succeed? Good salary? Short commute? Work/life balance? Everyone has their own dealbreakers and must-haves – what’s important to one person may not matter to another. These variables differ greatly from profession to profession too. I remember weighing  a competing job offer some time ago that offered a higher salary, but I was the only one they had a budget for – I would no longer be working as part of a team. That, for me, was a dealbreaker because one of the things that I like most about my current position is the fantastic people I work with everyday. Being a part of a team of intelligent, ambitious people I trust and respect has become one of my fundamental needs.

This got me thinking back to my Psychology 101 class and Maslow’s Hierarchy of Needs. According to Maslow, an individual’s most fundamental needs (breathing, water, food, etc.) must be met first before they can begin focusing on other kinds of needs (friendship, self-esteem, etc.). I’m sure my old Psychology professor (thanks Dr. Hull!) would be happy to see that I think Maslow’s Hierarchy of Needs also applies to my work, albeit in a modified way.

Here’s how I would imagine the Hierarchy of Needs for the Corporate Social Media Evangelist.

Physical Needs
These are the most basic needs of the social media evangelist. A salary that is competitive with what other social media managers/directors/specialists are making, the ability to access sites like Twitter and Facebook, and the knowledge and skills to use social media effectively. Without any of these basic needs, I’d think it would be very difficult for any social media evangelist to truly succeed in their jobs.

Intrinsic Needs
Along with the Physical Needs above, intrinsic needs are things that an individual must feel. These needs can’t be met with more money or a corner office, but are met with an individual’s beliefs match up with an organization’s mission. These intrinsic needs include job satisfaction, a shared belief in the mission, and a passion for the work they do. There’s a reason you don’t hear about too many social media evangelists who hate their jobs – because if/when they reach that point, there’s a good chance they aren’t going to be around too much longer.

Empowerment Needs
After the Physical and Intrinsic needs are fulfilled, the social media evangelist looks to fill their need for empowerment and to effect change. Fulfilling these needs falls squarely on the shoulders of the managers. These needs include having the top cover to take risks without fear of punishment, having their voice heard, and permissive policies that give them the ability to rally others to do the same.

Motivational Needs
As an individual’s motivational needs are met, they are more likely to remain engaged with their work and put in extra effort wherever they can. Not because they want more money or a promotion, but because they are doing challenging work that is on par with their abilities; they feel as though they’re making a difference, and because they feel a profound sense of team where they want to succeed not just for themselves, but for the others around them.

Career Goals
Maslow refers to his final need as the need for self-actualization, stating that “what a man can be, he must be.” Similarly, I have Career Goals at top of my pyramid. Do you have the ability to become all that you can be at your current organization? Is there a clear career path? Is there an end in sight that allows you to reach your full potential or is that not possible in your current organization? Being able to clearly articulate your path to answer these questions and achieve your own career goals is the last phase.

Based on my experiences, this is how I would envision a social media hierarchy of needs, but I’m more interested in hearing your thoughts – what other needs are there? Where would they go on the pyramid?

Justifying the Time You Spend on Social Media

"Ummm, so I didn't see the ROI of that last joke - try again with something a little more effective and maybe then I'll pay attention"

The other day someone asked me, “how do you justify the time you spend on Facebook and Twitter – don’t you have real work to do?” This was after I told my wife that I couldn’t make dinner yet because I had to finish up some work, only to have her chastise me for responding to some messages that I received on our company’s Yammer feed. Presumably, if I had instead been working in a spreadsheet or typing an email, neither question would have been asked.

But why should it be any different? When we’re talking about social media, why does the medium matter more than the content?  Why is it professionally acceptable to send a client an email than a Facebook message? Why is writing a white paper looked at as real work but a blog post isn’t? I’ve been asked to justify the ROI on individual blog posts, but no one has ever asked me to demonstrate the ROI of any of the hundreds of emails I send every day.

Shouldn’t the content be what determines what is considered work, not the medium? Why is social media held to this impossibly high standard when other technology isn’t?

This double standard has frustrated me for years – just once, I’d like to go through my colleagues’ emails and phone calls and ask them to justify all of their time spent using their technology. “Hmmm….looks like you’ve sent the same email out five different times – seems like a lot of unnecessary duplication! What’s with these status meetings you keep going to – are they bringing in any additional sales?”

Here’s the thing – the effectiveness of social media, like other forms of communication, should be measured at the macro, not the micro, level. Measured in a vacuum, all of those emails, phone calls, and business lunches wouldn’t mean much either. But taken as a whole, they paint a much different picture. You had lunch together, which led to a follow-up phone call, which led to a marketing meeting at his office, which led to another phone call, which then led to a new contract – congratulations! While that last phone call may have sealed the deal, that doesn’t mean that that lunch you had two months ago wasn’t just as, if not more, important. Just because it didn’t directly lead to a new contract doesn’t mean your time at that lunch was worthless – it helped you build that relationship.

The same is true in social media. While that Tweet about your favorite movie may not be related to your core business and wasn’t retweeted hundreds of times, that by itself doesn’t mean anything. There should be ebbs and flows in the content you post, and while individually, those tweets about your favorite movies may not contribute directly to those all important metrics, they do help lay the foundation that will allow everything else to be more effective.

Now, whenever someone asks me to justify the time I spend here, or on Twitter or Facebook, my responses usually end up sounding something like this:

  • “Remember when you needed a contact at that government agency and I was able to connect you with Joe? Yeah, Joe and I have exchanged a few messages over Twitter – he’s a great guy”
  • “You know how we got that project of yours highlighted in the New York Times last week? I read the reporter’s blog and he recognized my name from all the comments that I’ve left there”
  • “Those two junior employees we just hired who you absolutely love? I actually met them at a conference last year and kept in touch via Facebook, so when I saw they were frustrated with their jobs, I reached out and brought them in for interviews.”

Trying to parse this out and determine the ROI of a single tweet, blog post, or Facebook status is a futile, short-sighted effort.That’s why the Twitter feeds for most big organizations are unbelievably boring – we need to make sure that we track the ROI for every post, link, and tweet!! Instead of measuring each of these things individuals, try looking at it holistically.  If you do, the ROI of the relationships that you form over time will actually be pretty easy to demonstrate.

Identify the Right People to Manage Your Social Media Initiatives

Who leads your organization’s social media initiatives? Is it someone who rose up and took the role or is is someone who was assigned that role?

Social media isn’t something that can just be assigned to someone any more than you can just assign someone to be the homecoming king. Adding “social media” to that junior public affairs officer’s job description isn’t suddenly going to turn your organization into the next Zappo’s. While you’re at it, you might as well add “organizational budgeting” and “legal review” to his job description too – those are two other things that he/she might be able to do well, but would you really entrust those duties to them?

This is why so many social media initiatives fail – not because of technology or policy, but because of people.  We talk often about what department should lead social media, how to get leadership buy-in for social media, or what technology should be used, and while those are important discussions to have, you should be focused on identifying WHO should be leading the social media initiatives.  Not whether that’s the Chief Marketing Officer or the Director of Public Affairs or the Community Relations Lead, but actual names of people.  Remember, social media is driven by the person, not the position.

The best person right now might be Joe over in Marketing, but what if Joe leaves the organization?  Who leads the social media initiatives then?  The answer isn’t necessarily Joe’s replacement.  It might be Kim over in HR. It might be that new guy over in community relations, or maybe it’s your webmaster.  The point is that social media doesn’t fit nicely into just one job description.  There’s a very real human element to it, and identifying the wrong person, even if it is the right position is often the biggest determination in the success or failure of your social media initiatives.

To find the right person to handle social media for your organization, look for people who:

  • LOVE your organization and really understand its mission – first and foremost, find the people who love their jobs and believe in your mission. This isn’t a job for the person interested in just the paycheck.
  • Believe in the transformative power of social media – it’s not about applying the same old processes to new tools. It’s about fundamentally transforming the way your organization interacts with the public, your customers and with each other.
  • You enjoy being around – If a person is a real butthead in real-life, he’s going to be that way online too, and you can’t afford to have someone like that representing you or your organization
  • Have little fear of failure – Early in my career, a client pulled me aside after they shot down 3 straight ideas I had and told me, “I want to make sure that you understand we WANT you to continue bringing those off-the-wall ideas because it forces us to think of things we never thought of and even if we don’t take your suggestions now, they all become building blocks for future ideas.”
  • Enjoy working in teams – Social media is “social” – you have to enjoy working with a diverse group of people
  • Are responsive – There is no 24 hour news cycle any more. It’s real-time baby. You need people who you KNOW will reply to emails, tweets, texts, etc. quickly and thoroughly. Interestingly, these are also often the people who are the most ambitious and passionate about your organization too.  (*note – these are also the people who may take longer lunches or come in a little late because they don’t just “shut off” at 5:00 PM)
  • Can speak like a human being – Corporate marketing speak, statistics, facts, and figures are good, but when was the last time you got inspired by a pie chart? Find people who can connect with their colleagues/customers/clients on a personal level
  • Are very aware of their strengths and weaknesses and are open about them – One of the first things I tell new employees is to find out what you’re good at and find out what you’re not good at, and then find people who are good at those things and make friends with them. In social media, you’re going to come across issues regarding privacy, IT, legal, communications, and HR, not to mention specific functional areas of your organization. You can’t know it all – know what you don’t know, and know who to contact for help.
  • Are humble -People mess up in social media. A lot.  It’s ok.  Admit you’re wrong, fix what you messed up and move on. Not everyone can do this, and very few can do it well.

Now that I think about it,these are many of the same qualities that exist in any leader, right?  So, what other qualities would you look for when trying to identify someone to head up a social media initiative?
